5S Workshop

A Lean workplace-organisation method that applies Sort, Set in order, Shine, Standardize, and Sustain to create an efficient, safe, and visual work environment.

Purpose

5S organizes the workspace (physical or digital) so that everything has a place, waste is visible, and the team can focus on value-adding work. Originally from manufacturing, it applies equally to software teams' digital tooling and shared spaces.

How to run

  1. Sort (10 min) — Remove everything not needed. For physical spaces: red-tag items. For digital: archive unused channels, repos, dashboards.
  2. Set in order (15 min) — Arrange remaining items for easy access. Group by frequency of use. Label clearly.
  3. Shine (10 min) — Clean the workspace. Fix broken things. Update stale documentation.
  4. Standardize (15 min) — Create standards: naming conventions, folder structures, board layouts. Document them.
  5. Sustain (10 min) — Agree on a cadence for maintaining the 5S state. Assign ownership. Schedule a review.

  • Red tags for sorting (physical or virtual labels)
  • Labels, markers, and storage containers
  • Checklist template for the 5S audit
  • Before/after camera for documentation

Pitfalls & common mistakes

  • 5S as a one-time event — Without Sustain, the workspace reverts within weeks.
  • Only applied to physical space — Digital clutter (Slack channels, Jira filters, shared drives) needs 5S too.
  • Imposed without team buy-in — Let the team decide what stays and what goes.
  • Over-standardizing — Standards should enable, not constrain creative work.

Inclusion & accessibility

  • Ensure the organized workspace is accessible to people with mobility or visual impairments.
  • Label items in the team's common language(s).
  • Make digital standards compatible with assistive technologies.

Variations

  • Digital 5S — Focus entirely on digital workspace: file structures, tool configurations, notification settings.
  • 6S — Add Safety as a sixth step, relevant for physical workspaces.
  • 5S audit — A periodic review of 5S compliance using a scoring checklist.

When NOT to use this

  • If the team's workspace is already well organized — focus improvement efforts elsewhere.
  • If the workspace is shared with teams not participating — coordinate first.
