Purpose
The Change Canvas provides a one-page visual overview of a change initiative, similar to how the Business Model Canvas frames a business. By forcing teams to articulate purpose, scope, stakeholders, risks, quick wins, communication approach, metrics, and support needs on a single sheet, it prevents the common failure mode of launching change without holistic planning. It is both a planning tool and a communication tool.

How to run
- Introduce the canvas (5 min). Show the Change Canvas sections: Purpose & Urgency, Vision of Success, Scope & Boundaries, Key Stakeholders, Resistance & Risks, Quick Wins, Communication Plan, Support & Resources Needed, Success Metrics, First 30 Days.
- Fill each section (40 min, 4 min per section). Work through sections sequentially or assign sections to sub-groups:
- Purpose & Urgency: Why now? What happens if we don't change?
- Vision of Success: What does the end state look like?
- Scope: What is in and out of scope?
- Key Stakeholders: Who is affected? Who must we engage?
- Resistance & Risks: What could go wrong? Who might resist and why?
- Quick Wins: What can we achieve in the first 2 weeks to build momentum?
- Communication: How will we communicate? To whom? How often?
- Support: What resources, training, or authority do we need?
- Metrics: How will we know we're succeeding?
- First 30 Days: What are the concrete steps for the first month?
- Review and challenge (10 min). Step back and review the full canvas. Where are the gaps? Where are the contradictions? What is still unclear?
- Assign ownership (5 min). Each section gets an owner responsible for executing that part of the plan.
Materials needed
- Large printed Change Canvas template (A0 or larger)
- Sticky notes and markers
- Timer
- Digital version for remote teams
Pitfalls & common mistakes
- Filling it once and filing it away. The canvas should be a living document, revisited at least monthly.
- Skipping Resistance & Risks. This is the section teams most want to avoid and most need to complete.
- No Quick Wins. Without early wins, momentum dies. Prioritize this section.
- Canvas without buy-in. If the canvas was created by 3 people in a room, the other 300 will not own it.
Inclusion & accessibility
- Include stakeholders from different levels and functions in the canvas creation.
- The visual format makes the change plan accessible to everyone, not just planners.
- Use the canvas as a communication tool — post it visibly so anyone can see the plan.
- Offer digital access for remote team members.
Variations
- Lean Change Canvas: Emphasize experiments and validated learning over detailed planning.
- Personal Change Canvas: Apply the same sections to individual behavior change.
- Retrospective Canvas: Use at the end of a change initiative to capture lessons learned.
When NOT to use this
- When the change is so emergent that a one-page plan would create false precision.
- When a detailed project plan is already in place and the canvas would duplicate effort.
- When the team needs a deeper diagnostic before planning (use a culture audit or stakeholder map first).
