Purpose

Dynamic Governance, particularly in its Sociocracy 3.0 (S3) evolution by James Priest, Liliana David, and Bernhard Bockelbrink, provides a practical framework for organizations that want to distribute authority while maintaining coherence. It combines three core mechanisms: consent decision-making (no paramount objections), circle organization (semi-autonomous teams with clear domains), and double-linking (each circle is connected to the next level by two people, not one, ensuring feedback flows both ways).

How to run

  1. Opening round (5 min). Brief check-in. Each person shares one sentence about their state.
  2. Celebrate and review (5 min). Review actions from the last meeting. What was completed? What is outstanding?
  3. Build the tension agenda (5 min). Each person names tensions — gaps between how things are and how they could be — in 1–2 words. List on the board.
  4. Process tensions (25 min). For each tension, the holder proposes a response. Use the consent process:
  • Present the proposal
  • Clarifying questions (round)
  • Brief reactions (round)
  • Amend if needed
  • Consent round (objections must be reasoned and paramount)
  • Integrate any objections
  1. Closing round (5 min). Each person shares a brief reflection on the meeting.

  • Governance board (physical or digital) showing roles, accountabilities, and policies
  • Tension agenda board
  • Consent process reference card

  • Circle seating

Pitfalls & common mistakes

  • Importing hierarchy into circles. Circles are semi-autonomous. If the leader of a parent circle overrides without using the governance process, the system breaks.
  • Skipping double-linking. Without double links, information flows up but not back down. Both a leader link and a representative link are needed.
  • Confusing governance and operations. Governance meetings change structure (roles, policies). Operational meetings coordinate work. Keep them separate.
  • Adopting S3 partially. Cherry-picking patterns without understanding the principles leads to a cosmetic change that frustrates everyone.

  • Consent ensures that minority voices can block harmful proposals.
  • Circles distribute authority beyond the traditional hierarchy.
  • Double-linking ensures that the perspective of both the circle and the broader organization is represented.
  • Provide governance process reference materials in plain language.

When NOT to use this

  • When the organization is not willing to distribute real authority — governance theater is worse than honest hierarchy.
  • When there is no training or coaching support — dynamic governance requires practice to learn.
  • When the legal structure makes distributed authority impossible (though this is rarer than assumed).
