Purpose
Generative Relationships STAR helps groups assess and improve the quality of their working relationships using four dimensions: Separateness, Tuning, Action, and Reason. By rating each dimension, teams identify what makes their collaboration productive (generative) or stale (degenerative). Use it when a team senses that its relationships are underperforming but cannot pinpoint why.

How to run
- Introduce STAR (5 min): Present the four dimensions: Separateness (diverse perspectives brought to the table), Tuning (quality of listening and empathy), Action (opportunities to act together), Reason (shared sense of purpose and logic).
- Individual rating (5 min): Each person rates the team on each dimension (1–5) and notes what drives the score.
- Small-group discussion (10 min): In pairs or triads, share ratings. Where do you agree? Where do you diverge? What dimension is weakest?
- Group action (10 min): Converge on the weakest dimension and brainstorm 2–3 concrete actions to strengthen it.

Pitfalls & common mistakes
- Treating all dimensions as equally important — the point is to find the bottleneck dimension.
- Rating without discussion — the conversation about why someone rated a 2 vs. a 4 is where the insight lives.
- Focusing on Reason only ("we need more alignment") while neglecting Separateness (diverse inputs).
Inclusion & accessibility
- Individual rating before discussion ensures all perspectives are captured.
- The framework provides neutral, non-blaming language for discussing relationship quality.
- For remote: use a shared spreadsheet or poll for anonymous ratings.
Variations
- STAR over time: Rate quarterly and track trends.
- STAR for partnerships: Assess external partnerships, not just internal team dynamics.
- STAR + Troika: After identifying the weak dimension, use Troika Consulting to get advice on improving it.
When NOT to use this
Avoid STAR when the team is in acute crisis — the method requires reflective distance. Also not suitable when the team has no ongoing relationship to improve.
