Purpose
The Learning Matrix Retrospective uses a 2x2 grid with four quadrants represented by symbols: smiley face (things that went well), frowny face (things that did not go well), lightbulb (ideas and new insights), and bouquet (appreciations and thanks). This balanced format ensures the team celebrates wins, acknowledges problems, generates ideas, and expresses gratitude in a single session.

How to run
- Draw a 2x2 grid with symbols: smiley (went well), frowny (didn't go well), lightbulb (ideas), bouquet (thanks).
- Silent brainstorming: participants write sticky notes for each quadrant (5 minutes).
- Share and place notes quadrant by quadrant (7 minutes).
- Cluster related notes and discuss (5 minutes).
- Select the top lightbulb ideas to try and commit to 1–2 actions (3 minutes).

Pitfalls & common mistakes
- Neglecting the bouquet quadrant — appreciations build team morale and should not be skipped.

- The visual symbols make the format intuitive across language barriers.
- Allow anonymous contributions for the frowny quadrant.
- Start with the smiley and bouquet to set a positive tone before addressing problems.
Variations
- Weighted Learning Matrix: dot-vote within each quadrant to prioritize.
- Action-Focused Matrix: replace the bouquet with an explicit actions quadrant.
- Individual Matrix: each person fills their own grid, then the team combines.
When NOT to use this
- When the team needs to deep-dive into one specific issue rather than do a broad review.
- When time is under 15 minutes — the four quadrants need breathing room.
