Purpose

The OKR Alignment Workshop ensures that team-level OKRs connect to company strategy. Teams draft their Objectives, define measurable Key Results, and negotiate alignment with other teams to avoid duplication and ensure coverage.

How to run

  1. Present company OKRs (10 min) — Leadership shares the company-level Objectives and Key Results for the period.
  2. Team brainstorm (20 min) — Each team drafts 2–3 Objectives that support the company OKRs. Write 2–4 Key Results per Objective.
  3. Cross-team sharing (20 min) — Teams present their draft OKRs. Other teams flag overlaps, gaps, and dependencies.
  4. Alignment negotiation (20 min) — Resolve overlaps: Who owns which Key Result? Identify shared Key Results across teams.
  5. Refine and commit (15 min) — Finalize OKR wording. Apply the Key Result quality check: Is it measurable? Is it outcome-based? Is it achievable but ambitious?
  6. Publish (5 min) — Post OKRs in a shared, visible location. Set the check-in cadence (weekly or bi-weekly).

  • Company OKRs for the period
  • OKR template (Objective, Key Results, Initiatives)
  • Shared document or OKR tool
  • Cross-reference matrix for team alignment

Pitfalls & common mistakes

  • Objectives are tasks — Objectives should inspire, not describe tasks. "Launch feature X" is a task; "Become the market leader in X" is an objective.
  • Key Results are binary — "Ship feature" is binary. "Increase retention from 60% to 75%" is measurable.
  • Too many OKRs — 2–3 Objectives with 2–4 Key Results each is the sweet spot.
  • No check-ins — Without regular reviews, OKRs are set and forgotten.

Inclusion & accessibility

  • Share company OKRs at least one week before the workshop.
  • Allow teams to pre-draft OKRs asynchronously.
  • Use plain language — OKR jargon can alienate non-product roles.

Variations

  • OKR + roadmap workshop — Combine OKR setting with roadmap creation in a half-day session.
  • Quarterly OKR review — Review progress, score OKRs, and set new ones in one session.
  • Team-of-teams OKR alignment — Multiple teams align OKRs at the programme level.

When NOT to use this

  • If the company has not set company-level OKRs — team OKRs without strategic context are guesses.
  • If the team has no autonomy to choose their objectives — fix the governance first.
