- Typical duration:
- 15m
Purpose
The Open the Box Retrospective asks participants to imagine the sprint as a box and explore what is inside: surprises, treasures, junk, and things that should have been included but were missing. This metaphor helps teams reflect on unexpected outcomes, valuable achievements, waste, and gaps in a playful, accessible way.
At a glance
- Group size: 3–12 people
- Duration: 15 minutes
- Difficulty: Beginner
- Facilitation style: Semi-structured
- Setting: Both / Remote-friendly
How to run
- Draw a box on a board with four sections: Surprises, Treasures, Junk, Missing.
- Silent brainstorming: participants write sticky notes for each section (3 minutes).
- Share and place notes section by section (5 minutes).
- Discuss the most impactful items (4 minutes).
- Agree on 1–2 actions: reduce junk, protect treasures, or fill gaps (3 minutes).
Materials needed
- Whiteboard or digital board
- Sticky notes
- Markers
- Timer
Pitfalls & common mistakes
- The Junk section becoming a blame session — focus on what to stop or improve, not who caused it.
- Ignoring Surprises, which often contain important learning opportunities.
- Not following up on Missing items in the next sprint.
Inclusion & accessibility
- The box metaphor is simple and culturally neutral.
- Allow anonymous Junk contributions for psychological safety.
- Use both text and small drawings to make it engaging.
Variations
- Mystery Box: the facilitator pre-fills some items and the team reacts.
- Gift Box: focus only on Treasures and Surprises for a celebration-focused retro.
- Box Over Time: compare boxes across sprints to see trends.
When NOT to use this
- When the team needs a structured, multi-dimensional analysis — use Four Ls or Team Radar.
- When a specific incident needs a root-cause deep-dive.
