A large-group method that aligns hundreds of people around a shared strategic direction in a single event, compressing months of change planning into days.

Purpose

Real Time Strategic Change (RTSC) accelerates organizational alignment by bringing the entire system — or a critical mass of it — into one room. Instead of cascading strategy through layers of management over months, RTSC lets everyone hear the same message, react, debate, and commit simultaneously. The result is faster buy-in, fewer distortions, and a shared emotional experience of the change.

How to run

  1. Set the strategic frame. Leadership presents the case for change using data, stories, and a clear "burning platform" (max 15 min).
  2. Table reactions. Each table discusses: What surprised you? What concerns you? What excites you? A scribe captures themes.
  3. Cross-pollination. One person per table moves to another table to share highlights — two rounds.
  4. Valentines and window-panes. Tables write what they appreciate about the current organization (valentines) and what they wish leadership could see (window-panes) on flip charts.
  5. Leadership responds. Senior leaders read all flip charts live and respond — acknowledging concerns, clarifying, and committing.
  6. Action planning. Tables draft 90-day action commitments aligned to the strategic priorities. Each table reports its top 3 actions.
  7. Closing ritual. A symbolic commitment (stand if you are in, sign a banner, etc.).

Materials needed

  • Round tables seating 8–10 with mixed groups (cross-functional, cross-level)
  • Flip chart paper and markers per table
  • Microphones (roving and stage)
  • Large-format printouts of strategic data
  • Sticky dots for prioritization
  • Pre-printed table tents with discussion prompts

Pitfalls & common mistakes

  • Leadership not present or leaving early. The method depends on real-time dialogue with decision-makers. If leaders treat it as a keynote-and-leave, trust collapses.
  • Over-scripting table conversations. Tables need enough freedom to surface real concerns; rigid question sets produce sanitized outputs.
  • No follow-through. RTSC creates enormous energy; if nothing happens in the first 30 days, cynicism doubles.
  • Homogeneous tables. Seating people with their own departments defeats the cross-silo purpose.

Inclusion & accessibility

  • Assign table facilitators who can ensure quieter voices are heard.
  • Provide written prompts in multiple languages if the workforce is multilingual.
  • Ensure the venue is wheelchair-accessible and that hearing loops or sign-language interpreters are available.
  • Offer a digital back-channel for people who process better in writing.

Variations

  • Virtual RTSC: Use breakout rooms in video-conferencing with shared digital whiteboards. Reduce group size to 100–300.
  • Mini-RTSC: A 2-hour version focusing on one strategic question rather than a full strategy rollout.
  • Multi-site simulcast: Link multiple locations via live video with local table facilitation.

When NOT to use this

  • When leadership has already decided and is not willing to adjust based on input — it becomes theater.
  • When the group is under 30 people — use a simpler strategy workshop instead.
  • When the organization lacks the infrastructure to follow up on commitments within 30 days.
