Purpose
The Superhero Retrospective invites team members to imagine the team as a superhero and reflect on superpowers (strengths), kryptonite (weaknesses), alter ego (how others perceive the team), and the mission ahead. This creative format energizes teams that are fatigued by standard retro formats and surfaces strengths alongside vulnerabilities.

How to run
- Introduce the metaphor: the team is a superhero. Draw or display four quadrants: Superpowers, Kryptonite, Alter Ego, Mission.
- Silent brainstorming: each person writes sticky notes for each quadrant (5 minutes).
- Share and discuss quadrant by quadrant (10 minutes).
- Identify patterns: which superpowers can counter the kryptonite? (5 minutes).
- Define the next mission (sprint goal) and 1–2 actions to address kryptonite (5 minutes).

Pitfalls & common mistakes
- The exercise becoming too silly and losing actionable depth — keep the debrief focused.
- Kryptonite section staying empty because people enjoy listing superpowers more — prompt specifically.
- Alter Ego being misunderstood — clarify it means how stakeholders or other teams see you.
Inclusion & accessibility
- Not everyone is familiar with superhero culture; explain the metaphor clearly at the start.
- Encourage diverse interpretations — superpowers can be anything from communication to resilience.
- Allow written contributions first for introverted participants.
Variations
- Villain Retro: focus on what villain (obstacle) the team is fighting and what powers they need.
- Origin Story: trace how the team developed its superpowers over time.
- Team Avengers: each person identifies their individual superpower and how the team combines them.
When NOT to use this
- When the team is in crisis mode and needs a serious, structured debrief.
- When team members are strongly skeptical of creative exercises — respect their preference.
