Zoom into the fit between what your customer needs and what your product offers by mapping pains, gains, and jobs-to-be-done.

Purpose

The Value Proposition Canvas (VPC) zooms into two blocks of the Business Model Canvas — Customer Segment and Value Proposition — to achieve detailed fit between what customers need and what you offer. By mapping customer jobs, pains, and gains on one side, and your pain relievers, gain creators, and products on the other, teams test and improve product-market fit systematically.

How to run

  1. Choose the customer segment (3 min). Select one specific segment or persona to focus on.
  2. Map the Customer Profile (15 min):
  • Jobs: What tasks, problems, or needs does the customer have?
  • Pains: What frustrations, risks, or obstacles do they face?
  • Gains: What outcomes or benefits do they desire?
  1. Map the Value Map (15 min):
  • Products & Services: What do we offer?
  • Pain Relievers: How does our offering reduce specific pains?
  • Gain Creators: How does our offering produce specific gains?
  1. Check fit (8 min). Draw lines connecting each pain reliever to a pain, each gain creator to a gain. Where there’s no match, there’s a gap to address or a feature to cut.
  2. Prioritize (4 min). Identify the top 3 pains and gains to focus on. These drive the MVP or next release.

Materials needed

  • Printed VPC template (A1 or larger) or digital version
  • Sticky notes and markers
  • Customer research data

Pitfalls & common mistakes

  • Starting with the Value Map. Always start with the customer. If you start with your product, you’ll confirm your own assumptions.
  • Listing features, not benefits. Pain relievers and gain creators describe outcomes, not product specs.
  • Ignoring unmatched items. Unaddressed pains are opportunities; unmatched features are waste.

Inclusion & accessibility

  • Ensure customer research includes diverse user voices.
  • Read the canvas aloud section by section during review.
  • Share digital versions for screen-reader accessibility.

Variations

  • Competitive VPC: Map your VPC and a competitor’s side by side.
  • Before/After VPC: Show the current value proposition and the planned improvement.
  • Multi-segment VPC: Run separate canvases for each customer segment and compare.

When NOT to use this

  • When you have no customer data at all — do discovery interviews first.
  • When the product is a commodity with no differentiation opportunity.
